How to handle paint adhesion failures on commercial surfaces

Paint peeling off commercial walls, floors or ceilings isn't just an eyesore. It signals a preparation or product failure that will keep recurring until the root cause is fixed.

Paint adhesion failures on commercial surfaces are more common than most business owners expect, and they're almost never just bad luck. When paint lifts, bubbles or peels away from a commercial wall, concrete floor or steel surface, something went wrong before the brush ever touched the substrate. Identifying what that was is the only way to fix it properly.

Why adhesion failures happen more often in commercial settings

Commercial surfaces take more abuse than residential ones. Higher foot traffic, industrial cleaning chemicals, steam, grease and frequent temperature swings all stress a paint film in ways that ordinary household conditions don't. A finish that holds up fine in a home office can fail within months on a commercial kitchen wall or a busy retail floor.

The three most common causes of adhesion failure on commercial surfaces are:

  • Inadequate surface preparation before painting
  • The wrong primer or topcoat for the substrate type
  • Applying paint over a contaminated surface, including grease, dust, efflorescence or a previous coat that was already failing

Skipping or rushing surface preparation is the single biggest driver. A paint film is only as strong as its bond to the substrate beneath it, and that bond forms during preparation, not during application.

How to identify the type of failure

Before any remediation, you need to know what kind of adhesion failure you're dealing with. Each type points to a different cause.

Intercoat adhesion failure is when one layer of paint separates from the layer beneath it rather than from the substrate itself. This typically means the previous coat wasn't properly cleaned or abraded before repainting, or that incompatible paint systems were applied on top of each other.

Substrate adhesion failure is when paint lifts away from the underlying surface entirely. This points to contamination, a missing primer, or a primer that wasn't suited to the material. On concrete, it often means moisture vapour transmission wasn't accounted for. On metal, it usually means rust or mill scale wasn't removed.

Cohesive failure is when the paint film splits within itself rather than at an interface. It's less common, but it can happen when paint is applied too thickly, or when a coating is applied over a soft, incompatible undercoat.

Running a simple cross-hatch adhesion test (scoring a small grid with a knife and applying tape) will tell you quickly whether adhesion is holding elsewhere on the surface or whether the problem is widespread.

Fixing the problem without creating a new one

The temptation after an adhesion failure is to repaint over the affected area as quickly as possible. That approach almost always leads to the same failure, often faster. The correct process starts with removing all failing paint back to a stable, sound surface.

For large commercial areas, mechanical methods including pressure washing, shot blasting, or needle gun scaling are the most effective ways to strip back to bare substrate. Hand sanding works for small patches, but it's slow and rarely gets all the edges of a failed section.

Once the surface is back to a clean, stable base, the next step depends on the substrate. Concrete floors and walls with moisture issues need a penetrating epoxy primer or a moisture-tolerant system before any topcoat goes down. Steel and metal surfaces need a corrosion-inhibiting primer applied to clean, dry metal. Plasterboard and render need a water-based sealer to equalise porosity before topcoating.

When moisture is the real culprit

Moisture is responsible for a significant share of commercial paint adhesion failures, particularly on concrete, masonry and below-grade surfaces. Paint applied over damp concrete doesn't bond. The moisture trapped beneath the film creates hydrostatic pressure that pushes the coating off the wall or floor from the inside.

Testing for moisture before repainting is straightforward. Tape a 300mm square of plastic film to the surface and leave it for 24 hours. If condensation forms on the underside, the surface is too wet to paint. On floors, a concrete moisture meter gives a faster and more precise reading.

If moisture ingress is coming through the structure rather than from the surface, no amount of repainting will permanently fix the problem. Addressing the source of water first is the only durable solution. Preventing adhesion failures on future paint jobs

Prevention is less complicated than remediation. On commercial sites, it comes down to a few consistent practices.

Surface preparation standards should be specified in writing before work starts, not left to the painter's discretion. Finally, application conditions need to be controlled. Paint applied in temperatures below 10°C, above 35°C, or when relative humidity exceeds 85% won't cure correctly.
